Inclusion Is Not Real Until It Changes the Decision

A room that includes different people is not the same as one where different people have influence. Organizations have made real progress on representation. The harder question is whether that presence changes what gets decided, how resources move, and which problems receive serious attention. Inclusion becomes consequential when it enters the work. A concern shifts a timeline. An overlooked risk receives attention. A group revises its understanding of a problem because someone with less formal authority understood it more accurately. In both teaching and consulting, I have watched leaders explain disengagement, resistance, and reluctance to take ownership in familiar terms: motivation, attitude, and commitment. Sometimes that is true. More often, people are responding rationally to the system around them. Every organization has a hidden curriculum. It teaches people what is safe, what is rewarded, what is ignored, and what actually matters. Over time, those lessons become part of the culture, even when they contradict what leaders say they value. This week’s article is about a pattern I see in nearly every organization I work with: your organization produces the behavior it rewards. If you do not like the behavior you are seeing, the place to look first is not the people. It is the system.
